Helping Teachers Successfully Adopt New Technology
Educational technology is most effective when teachers have the time, support, and understanding to integrate it into their daily practice.

Go to My Saved Content.I have a saying that has guided my work since I became responsible for selecting and implementing enterprise technology and curriculum solutions: “We should use technology, not be used by technology.” Over the years, I’ve realized what that really means. Technology, or any new initiative, should never become the initiative. It should always support an instructional priority that already exists.
Successful technology implementation depends less on procurement timelines and more on giving educators the time, support, and purpose they need to confidently adopt a new tool. Selecting the right tool matters. Helping educators successfully integrate that tool into teaching and learning is what determines its value. So, before every implementation, I now walk through five questions that have become my STAGE framework (Set the Purpose, Trim the Focus, Align to Instruction, Guide Implementation, and Evaluate and Adjust).
Set the Purpose
What instructional problem are we trying to solve? Before selecting or implementing any technology, leaders should answer two questions: “What instructional problem are we trying to solve?” and “Did someone ask us to solve this problem?”
During one district implementation, the decision to adopt a new learning management system was made before educators, school leaders, and curriculum teams had meaningful opportunities to share why the previous system wasn’t meeting their needs. Usage data showed low adoption, but the data couldn’t explain the reasons behind it. Without fully understanding the instructional problem, the district solved the wrong one.
The technology didn’t fail. The implementation did.
Trim the Focus
What existing district priority does this support? Every district has instructional priorities, whether they’re the four core disciplines (Literacy, Mathematics, Social Studies, or Science), student engagement, the Multi-Tiered System of Supports, or student well-being. Technology should strengthen those properties, not compete with them.
One mistake I see repeatedly is treating technology rollout as its own initiative. Teachers are asked to implement a new tool while also implementing a new curriculum, responding to updated standards, and meeting current instructional expectations. Instead of reducing work, technology becomes another thing to manage. Teachers don’t need another initiative. They need better ways to accomplish the initiatives they have.
A district I supported anticipated significant instructional shifts with the adoption of new state standards and performance-based assessments. Rather than purchasing another platform, leaders evaluated the tools they already owned. By partnering with teacher power users (those who use the tool the most and have taken off with it), curriculum leaders, students, and the vendor, they discovered that their existing platform met 90 percent of their instructional needs. Instead of replacing the system, they expanded its functionality, saving both money and implementation time while allowing teachers to build on practices they already knew.
Technology should support the work. It should never become the work.
Align to Instruction
How does this fit naturally into what teachers already do? Technology is an accessory to well-designed instructional practice, not the centerpiece. If tomorrow’s lesson can’t be improved with a light lift, is this product worth implementing?
If teachers have to redesign everything they do to accommodate a new product, the implementation is already more difficult than it needs to be.
In my previous example, I discussed how the school district retooled a product instead of purchasing something new. This allowed teachers to focus on weaving their skill sets into the new standards, instead of the new platform. This also allowed district leaders to focus on developing curriculum resources, lesson plans, and performance-based assessment instead of technology training. The work of the school-based technology specialist then became focused on helping teachers use the new piece of the product to allow students to show mastery of the new standards.
Guide Implementation
Who will support teachers after the first training? One of the biggest misconceptions in implementation is that training equals adoption. It does not. Professional development during new and returning teacher week is frequently used to introduce new initiatives and products, but it doesn’t build instructional confidence. There is a saying, “You can do it right the first time, or do it twice.” Most of the time, the outcome of technology implementations is complex.
Adoption happens through job-embedded coaching, collaboration, and opportunities for educators to apply a tool in authentic classroom settings. When instructional coaches, curriculum leaders, and building leaders understand how to confidently use a product, they become the support system that teachers need long after launch day.
Professional development allows educators to improve their instructional practice, but it’s vital that any new products that are introduced during these sessions be supported by training opportunities. Sessions after these introductions should focus on building teacher confidence through coaching.
Evaluate and Adjust
How will we know if this tool is improving teaching and learning? Data tells us what is happening, but people can tell us why! Usage reports can tell us how often a tool is accessed. They can’t tell us whether a tool improved tomorrow’s lesson.
Most districts complete lessons learned after implementation, but those conversations focus on project management instead of classroom practice. If we want better adoption next time, we need feedback from teachers, instructional coaches, students, families, and school leaders. Dashboards tell us what happened. People tell us why.
We spend a great deal of time talking about return on investment in schools, but I believe educational technology deserves two additional questions: “Does it improve instruction?” “Does it improve outcomes?”
Over time, I’ve learned that no product will ever meet 100 percent of a district’s needs because technology isn’t the solution. Investing in educators is.
When technology supports great teaching instead of driving it, the conversation naturally shifts from measuring screen time to measuring learning. That’s how we move from rollout to real use.
